Care home occupancy and the referral network that fills it

Introduction
Occupancy drops three points and the response is to increase advertising. Enquiries rise slightly, conversion does not, and two months later the position is unchanged while the marketing budget has been spent.
Most admissions to a care home do not begin with an advertisement. They begin with a discharge coordinator, a social worker, a district nurse, a consultant or another home that is full, suggesting a name to a family at the moment they are deciding. Occupancy is a function of how many people are willing to say your name, and that is built rather than bought.
1. Care home occupancy and the referral network are one subject
Understand where admissions actually originate.
Ask where each of your last twenty admissions came from. The answer is usually a small number of individuals and organisations, and that list is the most valuable commercial asset the home has.
2. Map who is currently referring
Start with what exists.
Names, roles, organisations and how many admissions each has produced. Providers are frequently surprised to find that a single person accounts for a significant share, which is both useful and a concentration risk.
3. Make it easy for them to refer
Referrers are busy and cautious.
A named contact, a direct number, an immediate answer about availability and the ability to arrange a visit quickly. A referrer who has to leave a message and wait a day will suggest somebody else the next time, without any decision having been made against you.
4. Answer availability questions honestly and instantly
The behaviour that builds a referral relationship.
Saying you have nothing suitable this week, and suggesting who might, is what makes a professional trust you. Over-claiming capacity to secure an enquiry damages the relationship permanently the moment it becomes obvious.
5. Tell them what you are good at and what you are not
Specificity is what gets you suggested.
A referrer needs to know which needs you handle well, which you do not take, and what makes you different. Homes describing themselves as caring for everybody are not remembered when a specific case arises.
6. Close the loop after every referral
The step that turns one referral into many.
Tell the referrer what happened, thank them, and report how the resident settled. Professionals rarely hear the outcome of anything they suggest, and a home that tells them is remembered disproportionately.
7. Look after the families of current residents
They refer more than anybody.
Relatives talk to other families in similar situations and are asked for recommendations constantly. The quality of ordinary communication with existing families is therefore an occupancy activity, not just a service one.
8. Get the show round right
Where the referral converts or does not.
Families visit before deciding, often several homes in a day. Who greets them, whether the home smells right, whether residents are occupied and whether questions are answered directly decide between homes that look identical on paper.
9. Track the funnel by source
Measurement that directs the effort.
Enquiries, visits and admissions, by referral source. This shows which relationships produce admissions rather than conversation, and it usually redirects effort away from where it is currently going.
Be present with referrers before you need them. Relationships built during a period of full occupancy are what produce admissions when a wing empties unexpectedly, and there is no way to build them quickly at the point you need them.
Conclusion
Treat occupancy as a function of who is willing to suggest your name.
Establish where your recent admissions actually came from, map the individuals and organisations referring to you, make referring effortless with a named contact and immediate answers, be honest about availability even when it costs an enquiry, tell referrers specifically what you do and do not take, report back after every referral, look after the relatives of current residents because they recommend constantly, treat the show round as the decisive event it is, and track the funnel by source.
