Introduction
The cost of a defect multiplies at every stage it survives. Caught in production it is a rework. Caught before dispatch it is a delay. Caught by the customer it is a return, a credit, a site visit, an apology and sometimes a lost account. The ratio between the first and the last is routinely twenty to one.
Small businesses accept a high escape rate not through indifference but because inspection is expensive and inconsistent. The same person checking the same thing at four in the afternoon finds less than they did at nine. Automated inspection is attractive here precisely because consistency, not cleverness, is what is missing.

Measure what reaches the customer.
Internal defect rates matter less than the escape rate: the proportion of problems your process failed to catch. That is the number the customer experiences and the one that costs you.
2. Start from your complaint records
They tell you what to check.
Sort twelve months of complaints and returns by defect type. The list is invariably concentrated, and the top three categories are where any inspection effort belongs. Inspecting everything equally is how inspection becomes theatre.
3. Check whether the defect is detectable at all
Not everything is.
Visual and dimensional faults can be caught. Faults that only appear under load, over time, or in the customer's own environment cannot be inspected out and require a design or process change instead.
4. Automate the repetitive visual checks only
Where the technology is genuinely strong.
Presence, position, count, colour, label correctness, obvious damage. These are the checks a person does badly through boredom and a camera does identically at four in the afternoon. Judgement checks stay with people.
5. Fix the sampling problem first
Frequently the whole answer.
Many firms inspect a sample chosen by convenience rather than by risk. Moving to a deliberate sampling plan, weighted towards new lines, new operators and known-difficult items, improves detection immediately and costs nothing.
6. Record the defect and its cause together
Inspection without diagnosis is waste.
The value of finding a fault is fixing what produced it. A defect record with an operator, a machine, a batch, a shift and a material lot lets the pattern emerge; one that says only "damaged" does not.
7. Watch out for a rising false rejection rate
The cost nobody anticipated.
An over-sensitive check rejects acceptable work, which is scrap you created. Track false rejections alongside escapes, because tuning towards zero escapes will quietly destroy good product.
8. Keep the evidence where it matters
Useful in disputes.
Photographs and check records at dispatch resolve arguments about whether damage occurred in transit or before it. In some sectors this is a contractual or regulatory requirement rather than a convenience.
9. Report the cost of quality, not the defect count
The number that gets attention.
Rework hours, scrap value, credits issued, return freight, site visits. Expressed monthly as a total, this justifies the investment in a way a percentage never does, and it makes the improvement visible.
Be careful about removing the human check entirely. Automated inspection fails silently when a camera moves, a light changes or a product is redesigned, and a periodic manual audit is what catches that.
