Introduction


A customer's goods-in inspection rejects a delivery. Sometimes it is a dimension outside tolerance, sometimes a finish issue, sometimes paperwork that does not match. Whatever the reason, their production is now waiting and somebody at their end is explaining to their own management why the line has stopped.

That context matters enormously. The cost of a rejected batch to the customer is rarely the value of the parts; it is downtime, expedited freight, a missed shipment of their own, and their credibility with their customer. Responding as though it is a parts problem is how suppliers lose accounts. Treat it as their emergency.


1. A batch rejected by the customer is an urgency problem before it is a quality problem


Deal with continuity first. Diagnosis can follow.


Ask what they need to keep running


Sorting on site, a partial acceptance, an expedited replacement, an engineer attending. Offer all four. The answer to that is more valuable than any explanation. Offer to attend and sort.


Contain it immediately


Quarantine your own remaining stock and work in progress, and check whether earlier deliveries are affected. Containment before diagnosis is the sequence. Do it within the hour.


2. Establish the facts against the specification


Do this properly and quickly. Both matter equally.


Measure the returned parts yourself


Against the drawing, with calibrated equipment, and record it. Sometimes the parts conform and the disagreement is about interpretation or their gauge. Keep the records.


Check whether the specification is the current revision


Rejections are frequently caused by a drawing change nobody transmitted. That is a shared process failure rather than a manufacturing one. Check the revision level first.


3. Communicate while you investigate


Silence during an investigation is what damages the relationship. Report progress even without answers.


Give an initial response within hours


What you know, what you are doing, when you will come back. A customer with a line down cannot wait for a complete answer. Give a time for the next update.


Do not speculate about fault early


Saying it must be their gauge before you have measured anything is very hard to walk back from. Measure first.


4. Report properly and change something


A rejection needs a documented outcome. Verbal reassurance is not enough.


Produce a real corrective action report


Root cause, containment, correction, preventative action, verification. Five sections, no padding. Quality customers judge a supplier on this document more than on the incident. Write it properly.


Show what has changed in the process


An added inspection, a fixture, a gauge, a work instruction. Something the customer can see. Preventative action that is only a promise to be careful is not preventative action. Change something physical.


5. Protect the commercial relationship deliberately


Rejections put suppliers on watch lists. Work to come off it.


Ask what it cost them and be reasonable


Downtime, sorting labour, freight. Being fair about consequential costs is what keeps an account after a serious failure. Offer before being asked.


Follow up after the next few deliveries


Ask specifically whether the last three were acceptable. Suppliers who check are remembered as the ones who took it seriously. Ask the buyer directly.


Conclusion
